We talk of 2070 net-zero goals, green hydrogen dreams, and billion-dollar gigafactories. But let’s be honest: ambition without capacity is just optimism.

If India truly wants to emerge as a global leader in clean energy and green mobility, we need to move fast from import dependence to ecosystem resilience.

This is not a race to build faster. It’s a call to build smarter, deeper, and with conviction.

Let’s break this down…

The Foreign Dependence Challenge: Breaking Free from Over-Reliance

Let’s start with the hard truth: India is still heavily dependent on imports for critical clean energy components.

From rare earth magnets in electric motors, lithium-ion cells in batteries and hydrogen fuel cell membranes, a large part of our clean energy infrastructure is not built in India.

Today, India imports almost 100% of its Lithium, 78% of its Solar PV modules, and about 75–85% of its Hydrogen Electrolyzers– a dependency that poses strategic risks for our clean energy and green mobility ambitions.

A strong belief that propels me forward is this: too often, ‘Make in India’ is interpreted as assembling in India. But if we want to lead globally, we must go deeper.

India shouldn’t just be a participant in the clean energy revolution- we should be leading it. At GreenFuel, we started in a space once dominated by CNG imports, but by building demand, investing in R&D, and filing patents for our innovations, we shifted the narrative. We didn’t just make in India, we designed and engineered here, creating solutions that are globally relevant and future ready.

As someone with decades of experience in green mobility, I believe global customers aren’t just looking for the cheapest options; they’re looking for solutions they can trust.

For far too long, the lowest price has driven decision-making, not just in infrastructure, but across clean energy and mobility sectors. However, when price becomes the sole metric, innovation suffers. What we need instead is a technology-first, value-driven approach where the long-term impact, durability and efficiency of a solution are given their due weight.

This is exactly the shift we’re seeing in public infrastructure today. In a recent move, Minister Nitin Gadkari announced the scrapping of the lowest-bidder (L1) rule for road contracts, stating: “We should give priority to good quality and technology. The lowest cost is not always the best.”

It’s a powerful shift, not just in one sector, but in how we approach nation-building as a whole.

As India races toward its 500 GW renewable energy target by 2030, the clean fuels story is expanding beyond just solar and wind. LNG is emerging as a critical bridge fuel, with LNG trucks projected to grow from just 700 to nearly 200,000 by 2040. This shift could replace significant diesel use-saving 30% in CO₂ emissions and nearly 100% in particulate and sulfur oxides

In the space of clean energy, trust is the true currency, and it’s earned through quality, consistency, and a long-term commitment to excellence.

Leadership that commits to excellence over expedience is what India’s clean energy future needs most…

India’s clean energy future needs more than capital- it needs conviction. While schemes like PLI and FAME have catalyzed early momentum, we must move beyond deployment targets and funding rounds.

I also believe that we need more founder-builders who think in decades, not just clean exits. Entrepreneurs and investors must be willing to take the long road, backing deep-tech, high-impact innovation instead of chasing quick returns.

At the same time, government policy must reward depth. In another welcome move, the Cabinet recently approved the Rs 1 lakh crore Research, Development, and Innovation (RDI) Scheme, aimed at deepening India’s technological self-reliance in strategic areas, including clean energy and green mobility sectors – a strong vote of confidence for institutions that dare to build, invent, and lead from India.

More so, corporations must stop treating clean energy goals as a checkbox under CSR. It’s time to embed them into their core business strategy with a long-term perspective. Just as Tata’s early investment in EVs and Reliance’s $10B push into green energy prove what we can achieve when leadership aligns with long-term vision.

Startups, too, must rise to the moment-not by mimicking consumer tech success stories, but by solving deep infrastructure, energy storage, and clean fuel challenges at scale.

I always say this and have built with a deep faith in this notion- Valuation cannot be the goal, value creation must be.

Take Chargeup, for example, an asset management and energy platform, where I’m also an investor and mentor, purpose-built for India’s three-wheeler ecosystem. By creating IP-led digital solutions, it’s addressing real operational gaps and enabling higher EV adoption where it’s needed most. This isn’t a borrowed model adapted to India; it’s a ground-up solution, designed to solve local challenges and enhance the everyday usability of electric mobility for the most underserved segment.

It's my core belief that the future won’t be shaped by who moves fastest, but by who builds with patience, purpose, and a bold commitment to real impact for India and the world.

The world is watching India…We are the third-largest energy consumer, one of the fastest-growing clean tech markets, and home to immense engineering talent.

But here’s the thing: being a high-potential market isn’t enough anymore.

In the green mobility and clean energy space, quality isn’t just a virtue—it’s the foundation of trust and the key to long-term survival. In an automotive energy system, even a single faulty valve can derail the promise of an entire vehicle and so at Greenfuel, I learned early on that 99.9% isn’t good enough when lives, reputations, and the future of our planet are on the line.

The zero-defect journey didn’t begin with a new product—it began with a mindset. One that holds every engineer accountable. One that believes excellence is not an act, but a habit. Inspired by pioneers like Maruti Suzuki, I set out to build a culture where “zero defect” isn’t a metric—it’s a movement.

Global giants like Ford, Toyota, Boeing, BMW and Maruti Suzuki didn’t achieve Zero-Defect overnight. They got there by putting in systems that combine strong quality control, real-time data tracking, and team accountability. But more than that, they built a culture where catching mistakes early, learning quickly and staying focused on quality became part of daily work—not just lofty goals.

The Catalyst: Learning from Industry Leaders - The Maruti Suzuki Playbook

In the early 2010s, the alternative fuel industry faced challenges that tested consumer confidence. Recalls in auto CNG kits highlighted the repercussions of even minor defects. During this period, Maruti Suzuki’s Zero Defect-Zero Effect (ZDZE) policy stood out as a beacon of quality assurance.

Their commitment to delivering flawless products resonated deeply with me. It wasn’t just about adhering to standards as it was about instilling pride in every component produced.​

Inspired by Maruti’s approach, I asked myself: Why should excellence be reserved only for exports? This question became the foundation upon which Greenfuel built its zero-defect philosophy.

At Greenfuel Energy, I have tried to transform Kaizen from a manufacturing concept into a competitive weapon in clean energy. My approach is simple but systematic: every field incident, whether a minor leak or a component failure, immediately triggers a rapid improvement cycle that combines frontline worker insights with engineering rigor.

This isn’t about motivational posters – it’s about hardcore metrics and mind conditioning!

Building the Culture: More Than Just Checklists

For me, Quality has never been just a department—it’s a mindset ingrained in every corner of our shop floor. Creating a zero-defect culture meant going beyond ISO checkboxes or SOP manuals. It meant creating a space where every engineer sees themselves as the last line of defense for safety, reliability, and trust, which is why employees who identify and rectify potential issues before they escalate are celebrated, not cornered, reinforcing the importance of vigilance and dedication.​

For me, manufacturing excellence begins at the atomic level. Every raw material that enters the facility is traceable down to the mill certificate, ensuring origin integrity. Once inside, every stage of production passes through our 50-point quality sanctity protocol—covering everything from surface finish to thread torque.

Measurement tools are recalibrated daily, not weekly. Operators are trained to reject even the most microscopic variances—because over time, the smallest deviations become the biggest liabilities.

The Greenfuel Quality Engine: building Zero-Defect habits, one day at a time

Zero-Defect habits

To ensure a zero-defect culture, we’ve embedded quality into the rhythm of daily life on the shop floor. This isn’t about compliance; it’s about conviction. Every new operator is trained in our dedicated Dojo room – not just once, but again and again through scheduled refresher sessions. Change management isn’t an afterthought; it’s an embedded discipline. Any approved or unapproved change is identified, tracked and controlled before it ever touches production.

I have always believed in celebrating excellence as much as enabling it. From Zero Defect Awards to Best Operator recognitions, we make it a point to highlight those who hold the line. Layered audits—ranging from C/M verifications to process observations—keep us agile and vigilant.

Our manufacturing for gas-fuel systems integrates robust safeguards: poka-yoke fixtures, digital check sheets and smart automations that flag anomalies before they become defects.

Even today, every morning, without fail, the team recommits to this mission by signing the Zero Defect commitment pledge and continuously strives to perfect workstation cleanliness, because even a particle of contamination can compromise safety. We run monthly cause-and-effect training programs and ensure our operators don’t just follow procedures—they understand part function, system impact, and real-world consequences.

This is how we build—not just clean energy systems - but trust, day after day.

Our motto during testing? ‘Test like you hate it’

If a component can survive the unforgiving extremes we throw at it, it will thrive in the real world which is why we don’t just test in labs—we simulate life. -30°C cold cycles to mimic Leh winters. +65°C heat endurance to survive the Thar Desert as pressure spikes for rough terrain. I believe that the product should be ready for the worst day on the road—not just the best.

Finally, my biggest takeaway from years of working with numerous Industry giants:

The Turning Point: From Adversity to Acceleration- Turning Setbacks into a Clean Energy Vision

Entrepreneurship is often seen as a journey driven by passion, but for me, it was adversity that lit the spark. After working in the U.S. on global CNG vehicle standards, I returned to India to join my family’s distribution business. Within months, that business—built on a U.S. partnership—was abruptly terminated. No safety net. No backup plan. Just a blank slate, a deep sense of urgency and drive to succeed.

That’s when I noticed something shifting—India’s CNG revolution was just beginning. The 2010 Commonwealth Games triggered a demand for cleaner public transport and I saw an opportunity. I had the technical know-how, but no capital, no connections. I bet everything I had—even dipped into my wedding savings—to design CNG solutions for Tata Motors’ new low-floor buses.

I was a one-man-show—supplier, sales guy, technician, even the fitter. We worked in 42°C heat, crawling under buses at Ghazipur’s workshops. But when our systems outperformed all others, it validated what I believed: India deserves world-class, safe, green mobility.

The Maruti Moment: Learning the Japanese Way

Our big breakthrough came with Maruti Suzuki. Talks began in 2008, but it was only in 2010-11 that our systems went live on their vehicles. That partnership changed everything. It brought us stability, scale and something even more valuable—learning.

The Japanese way of working was a revelation. Their feedback loop was intense—what initially felt like criticism, I came to understand as deep, constructive mentorship. They invest time and effort in building up their vendors, and that became our foundation. We absorbed those lessons and embedded them into our DNA. It’s a big reason why we’ve been able to scale steadily over the last 18 years.

The Innovation Paradox: Building in Reverse

Greenfuel is fundamentally an engineering company and our strength lies in designing and developing products tailored to the specific needs of our customers, ensuring safety, reliability, and performance that meet global standards. 

Most companies go from design to manufacturing to assembly. We did the opposite. We started with assembly, moved to manufacturing, and then brought design in-house. It forced us to think differently—to reverse-engineer excellence. 

We now hold patents for India’s first indigenous CNG products. In fact, our former German partners now market those very innovations globally. We didn’t just import technology—we reimagined it for India. Safety wasn’t negotiable, even when price sensitivity was high. Our automatic cylinder valves and NGV fast-filling systems raised the bar—so much so that others in the market had to catch up.

Resilience Over Recognition: The Personal Cost

This journey hasn’t been easy. There were years—like during the 2012–14 market dip—when everything felt uncertain. I was travelling 22 days a month, missing family milestones and questioning everything. But through all that, I had the unwavering support of my wife and the grounding I found in Vedanta philosophy.

For me, it all came down to the 3Ps: Passion, Persistence and Patience.

GreenFuel’s rise over the last 18 years has been driven by more than just business acumen. It’s been about staying rooted in values: integrity, collaboration, customer-centricity and innovation.
